A First CNC for a Small Shop: Used Market Realities

Choosing between a Mini Mill and a VF-2, what each one actually costs by model year, and why the cheapest machine on the list is frequently the expensive one.

You have been running work manually, you are turning away jobs that need CNC, and you do not have new-machine money. So you are shopping used, like almost every shop that ever bought a first CNC.

The first decision is not which brand. It is which size class matches the work you are actually being asked to quote, because getting that wrong is expensive in a way that no amount of careful shopping fixes afterward.

The Mini Mill versus the VF-2

These are not two points on one scale. They are different machines for different work.

The Haas Mini Mill is a compact vertical machining center built for prototypes and light production. A 1995 unit gives you about 406mm of X travel, 305mm of Y, 356mm of Z, and a 10,000 rpm spindle. For a one or two person shop doing small parts in short runs, that is a real machine doing real work, and people who sneer at it are usually not the ones paying for it.

The VF-2 is a size class up and a different proposition. A 2013 unit runs 30 inches of X, 16 of Y, 20 of Z, a 914 by 356mm table, an 8,100 rpm spindle at 22.4 kilowatts, ISO 40 taper, and 20 tool pockets. Those 20 pockets are the part people underestimate. Tool capacity is what lets a job run unattended instead of waiting on you to swap holders every few operations.

So the question that actually separates them is not "which is better." It is: how big are your parts, how many tools does a typical job need, and do you need the machine to run while you are doing something else? If your work is small, short-run, and you are standing there anyway, the Mini Mill is sized correctly. If you are quoting production with a dozen tools in the program, the VF-2 is the machine the work requires, and buying under it means buying twice.

The market bands by age

Here is where the used market gets interesting, because the two machines do not price the way you would expect.

Used Mini Mills, assembled from live listing data, run about $14,950 to $29,950 across model years 2000 to 2018. The curve is gradual rather than sudden: 2000 to 2003 machines sit at $14,950 to $19,950, 2004 to 2006 at $18,500 to $22,500, 2007 to 2011 at $19,950 to $24,500, and 2013 to 2018 at $24,900 to $29,950. Real current examples in that data include a 2018 unit at $29,950 in Fullerton, California and a 2007 unit at $22,500 in Los Angeles.

Used VF-2s have a far sharper structure. A 1994 to 2008 machine sits at $8,900 to $12,500. A 2010 to 2015 machine jumps to $34,500 to $39,950. A 2016 to 2022 machine runs $41,900 to $62,900. New, a VF-2 starts around $53,000.

Look at that 2008 to 2010 gap again. The price roughly triples across two model years. That step is the market pricing the control generation and the service era rather than the iron, which we dig into in how control generations move used prices.

And notice what it does to your shopping list. An old VF-2 at $10,000 is cheaper than almost every Mini Mill on the market. That is a genuinely odd result and it points somewhere useful: a tired VF-2 is still a VF-2 sized machine with a 20-tool changer, while a Mini Mill is dimensionally constrained forever no matter how well it was kept. The age trap

Before you go buy the $10,000 VF-2, run the other side of the arithmetic.

A machine from the mid-1990s that sat in a garage for a decade carries spindle risk you cannot see from photographs, and spindle work on the VF-series is the number that decides everything. A rebuild runs $4,800 to $7,200. A full replacement cartridge runs $16,000 to $24,000. Rebuild lead time is three to six weeks, replacement two to sixteen depending on stock, and during any of that you own a machine that is not cutting.

Put those next to the price band. On a VF-2 in the $8,900 to $12,500 range, a rebuild costs most of the machine over again and a replacement costs two or three of them. The rebuilders who publish these figures give a break-even rule that makes the point cleanly: a rebuild is only worth doing when it stays under roughly 20 percent of the machine's resale value. On a vintage VF-2, it never does.

Now run the same repair against a 2012 machine at $36,000. Identical rebuild, but it is under 20 percent of the machine, which is the difference between a bad month and a write-off. We should be straight about the limits of that math on the small machine. Those dollar figures come from VF-series specialists, and the Mini Mill uses a smaller, cheaper spindle assembly. A smaller machine implies a smaller repair, directionally, but we have not sourced a Mini Mill spindle number and we are not going to invent one. What we do have for the Mini Mill specifically is two documented failure points worth checking on any unit you look at: tool-release problems traced to a clogging Humphrey valve in the air lines, and X-axis cable failure.

Lathe or mill first?

If your parts are mostly prismatic, meaning square and flat and machined from block, a mill is your first move. If your parts are round, meaning shafts, bushings, anything turned, you need a lathe and a mill will not fake it.

Plenty of shops eventually need both. Almost none need both on day one. Buy the machine that covers the work you are already turning away, because that machine pays for itself out of jobs that exist rather than jobs you are hoping for, and it teaches you whether CNC actually fixes your bottleneck before you commit twice the capital. The one thing to do before you buy

Ask a Haas dealer for names of independent service technicians who work on Haas equipment, then call two or three and ask whether they do pre-purchase inspections, what it costs, and how long it takes.

We are not going to quote you an inspection fee because we have not verified one, and the number varies by region and technician anyway. Get the actual price on the phone. Then compare it against the machine you are considering. Against a spindle rebuild at $4,800 to $7,200 or a replacement at $16,000 to $24,000, almost any inspection fee is small, and the technician is checking for exactly the conditions that produce those bills.

What they catch that you will not: taper runout measured properly, way condition under load, tool changer behavior across a full cycle, and whether the story the seller told matches the machine. The budget reality

Your machine price is not your total. You also owe rigging and installation, a pre-purchase inspection, and the first year of things nobody warned you about.

We cannot give you percentages for those, and you should distrust anyone who does, because rigging is quoted per job from your specific sites and Haas does not publish parts prices at all. Haas sells parts exclusively through its Factory Outlet dealer network, quote by quote, which means you genuinely cannot look up what a repair costs until you need it. That is a real constraint on budgeting a Haas and most buying guides skip past it entirely.

What you can do is turn each unknown into a real number before you commit. Three written rigging quotes from your actual pickup and delivery sites, using the process in the rigging cost guide. One inspection price from a real technician. One parts conversation with the dealer you will be calling at 6am when something fails. Three phone calls converts a vague anxiety into a budget.

The first machine is the hardest purchase because you do not yet know whether CNC solves your problem. Sometimes it does not, and the real bottleneck turns out to be sales rather than capacity. But if you are genuinely short on capacity and precision, and you buy the size class the work actually needs rather than the one that fits the number you had in mind, a first CNC is usually the best capital decision a small shop makes.
